The Invite Says Optional. The RSVP List Still Feels Like a Test.

People decline optional lunch-and-learns and still feel watched. Kill RSVP theater. Run a 5-minute quiz in Slack or Teams instead.

Tuesday, 9:14am. A calendar card lands on every laptop.

Subject: Optional lunch-and-learn. How we use Notion. Bring your sandwich.

When: Today, 12:00 to 12:45.

Guests: 41.

You already have a 12:30 with a candidate. You click No. Then you hover. Maybe looks friendlier. You leave it on Maybe. That is hiding behind a plant.

At 12:02 the host posts in #general. "Looks like a small group today!! Totally fine, this was optional :)"

You can feel the guest list from here. Four Yes. Two Maybe. A pile of Needs action. Your name is in the pile.

That is not an event. That is RSVP theater. Optional was in the subject line. The scoreboard still printed.

HR did not mean to run a loyalty test. You meant a sandwich and a slide deck. People heard a pop quiz on whether they care.

Optional is a tone. The RSVP is the test.

You already know who will click Yes

The same six names. The intern who has not learned the local dialect yet. The director who likes to be seen being seen. Everyone else does a small calculation.

If I say no, does my manager notice.

If I say maybe and then skip, is that worse.

If I say yes and sit there with a sad salad, do I get credit.

That calculation is the culture. Not the Notion tips.

Optional-but-encouraged is English for "we will notice"

You wrote "no pressure!!" in the description. Then the EA bumped it. Then a manager asked in the staff meeting why Product had "light turnout." Then someone pasted the guest list into a thread with a thinking-face emoji.

People are not paranoid. They can read a room, even a Google Calendar room.

A true optional thing does not leave a list. It does not need a bump.

The decline is unpaid work

Clicking No on an AMA with the VP is not a calendar action. It is a tiny review you give yourself. You draft a reason you will never send. "Back to backs." "Kid pickup." "I will watch the recording." There is no recording.

Four subject lines. Same animal.

Lunch-and-learn. You stole lunch, added slides, and called it optional because you knew you stole lunch.

AMA. A senior person sits in a room empty enough to echo. Next time they will not offer. You will still have a guest-list problem.

Huddle. A meeting that asked to be liked. Twenty-five minutes is still twenty-five minutes. Optional huddles become the meeting people fear declining.

Friday optional social. Rest, but make it visible. People with kids or a 4pm brain will not come. Then someone says the team "isn't fun." They are fun. They are off the clock.

Stop reading the guest list like an engagement survey

What the list actually shows

Yes means they could move a block, or they are new, or they report to the host.

No means they have a spine, a conflict, or both.

Maybe means they are kind, and tired.

Needs action means they muted calendar notifications in 2023 and never looked back.

None of that is belonging. Belonging is whether two people who do not share a standup can still share a joke. You will not find that in a guest list.

What quiet people do with optional

They decline. Then they feel watched. Then they over-index on the next all-hands so nobody files them under "not a culture fit." Then they mute #social. Then you launch another optional event to fix the muting.

You cannot RSVP your way out of a trust problem. Quiet is "I will play if you do not make me book a room."

What to run instead: five minutes, no invite, no list

Use this filter before you touch the calendar.

1. Does anyone have to RSVP.
2. Can they finish in about five minutes, in the channel they already have open.
3. Can a quiet person join without a camera, a bio, or a sandwich.
4. If they skip, is there a list that follows them.

If you cannot say no, yes, yes, no, you are still running theater. You just called it a huddle.

Drop a quiz in the channel. Do not hold a seat.

People are already in Slack or Microsoft Teams . A short quiz  appears. Food. Movies. Sports. Not "how we use Notion." They tap an answer between comments on a doc. Wrong answers are the content. The thread is the bonding.

No guest list. No Maybe. Someone in another time zone can play later if you leave a self-paced round up. The person who would have clicked No still sees the joke. That is more contact than a declined lunch they felt guilty about.

If you want noise, pick a game that ends before the kettle boils

Pictionary  or Hangman, for whoever is around. Someone guesses "printer" when it is a dog. The thread eats five minutes. Nobody accepted an invite to be in the joke.

If you want talk, ask one question. Leave it in thread.

A Water Cooler prompt is a question in the channel, not a 45-minute optional learn. Replies stack when people have a minute. Nobody hosts. Nobody tracks who sat it out.

Know Your Team does the same job with a quiz skin. Light questions, then guessing. Still play. Not an AMA with a guest list of 41.

Kill the RSVP. Keep the contact.

Steal this, then stop announcing

We are not adding optional lunch-and-learns, AMAs, or Friday socials this quarter. If we want a shared beat, we will drop a 5-minute quiz or a prompt in the team channel. No calendar hold. No RSVP. Play if you see it. Ignore it if you don't. We will not screenshot who played.

If a VP still wants "a real event," give them one message in the channel. Not a 45-minute hold with a sandwich in the title. Attendance is a bad proxy for belonging. Look at the thread instead.

- Did anyone reply without a bump.
- Did two teams show up in one thread.
- Did a quiet person answer once.
- Did anyone quote the round later.

If the thread is dead, change the prompt or the window. Do not add an AMA to rescue it. You already know why the optional event failed. It needed an RSVP.

Kill criteria

Kill the format if skipping it feels like a review, if you have to host it, if it needs a recording, or if you are tempted to paste the guest list into Slack.

If People Ops has to bump it, it was never optional. It was a meeting that did not want to admit it.

Cancel one hold this week

Pick a channel people already live in. Not a new #optional-fun. Drop one round.
